The One-Person IT Department Association (Headquarters: Chiyoda-ku, Tokyo, Secretariat: Hiroshi Shimizu), with the sponsorship of Neos Corporation (Headquarters: Chiyoda-ku, Tokyo, Representative Director, President & Executive Officer: Masashi Ikeda), a group company of Tecmira Holdings, has created a 125-page booklet titled 'AI Shikujiri (Failures) for the One-Person IT Department'. It collects five failure cases of Generative AI (RAG) implementation actually experienced by lone IT personnel in medium and small-sized enterprises. This book is a learning material that provides practical knowledge edited based on real voices from the field. It will be distributed for free, limited to 200 copies, at the Neos booth at the Japan DX Week Spring event held at Tokyo Big Sight from Wednesday, April 8 to Friday, April 10, 2026.
Background of Publication
About three years have passed since the emergence of Generative AI such as ChatGPT. The use of Generative AI is rapidly expanding not only in large enterprises but also in medium and small-sized enterprises. According to a survey conducted by the One-Person IT Department Association (target: SMEs with 500 or fewer employees), 78.3% of companies consider the use of AI essential, but it has become clear that many personnel face unpredictable challenges during actual implementation.
However, the talent shortage is progressing without delay, and many companies have high expectations for AI as a measure to resolve this. There is a strong interest in RAG (Retrieval-Augmented Generation), which can be implemented using existing internal data. On the other hand, we have received requests for helpful case studies.
Especially in a 'one-person IT department' environment lacking abundant IT talent, the person in charge often handles everything from the decision to implement AI to its operation alone, and there have been limited opportunities to share failure cases or learn cross-sectionally. This book condenses wisdom to avoid making the same mistakes, with frontline personnel candidly sharing their actual 'failed' experiences. Because all are ongoing projects, you can experience realistic interim reports.
Features of this Book
[1] Cross-industry compilation of real-world failure cases
It records the failure points in Generative AI RAG implementation projects actually conducted in SMEs across five industries: food manufacturing/sales (180 employees), wholesale (140), manufacturing (160), medical/nursing care (180), and construction (85). It is structured along real business scenarios, such as how they coped and the flow of promoting implementation to the field.
[2] Practical format clearly showing 'Failure Points' and 'Lessons'
Each case is organized in a format detailing the project overview, occurrence of the problem, cause analysis of the failure, lessons learned, and the reflection of the management team alongside the IT person's failure points, making it easy to simulate the experience for your own company. You can verify 'why it failed' and 'how it should have been handled.'
[3] Content addressing dialogue with management and organizational change
It includes many cases facing not only technical failures of AI tools but also difficulties in building consensus with management, resistance from the field, and organizational contradictions. We believe it will be useful not only for IT personnel but also for management and those involved in AI promotion.
